Case Study: Project Management Challenges at NexaSmart Solutions Sdn. Bhd.
NexaSmart Solutions Sdn. Bhd. is a growing Malaysian technology company based in Cyberjaya that specialises in smart building solutions, including automated lighting systems, energy management software, and IoT-based security systems. In response to increasing demand for smart infrastructure, NexaSmart secured a contract to design and implement a Smart Office Automation System for a newly constructed commercial building in Kuala Lumpur. The project duration was planned for 12 months with a fixed budget and clearly defined deliverables.
The project involved multiple stakeholders, including the client, software developers, hardware suppliers, installation contractors, and local authorities. While the project was initially well-received, several issues began to emerge during the execution phase. The project scope was not clearly documented in the early stages, leading to frequent client-requested changes. These scope changes were often approved informally without proper impact analysis on time and cost.
Additionally, the project team consisted of members from different departments who were assigned to the project on a part-time basis. This resulted in resource conflicts, delayed task completion, and communication breakdowns. The project manager relied heavily on informal meetings and emails, with limited use of formal project management tools such as work breakdown structures (WBS), Gantt charts, or risk registers.
Supplier delays in delivering critical IoT hardware components caused installation activities to be postponed, putting pressure on the project schedule. At the same time, budget monitoring was weak, and cost overruns were only identified late in the project. Quality issues also surfaced during system testing, requiring rework and further delays.
As the project approached its deadline, client dissatisfaction increased due to missed milestones and unclear progress reporting. Senior management became concerned that ineffective project management practices could damage NexaSmart’s reputation and future business opportunities. The company has therefore decided to conduct a comprehensive review of the project and identify improvements in project planning, execution, monitoring, and control.
